The brief

The programme pairs a regional climate partner with a set of local companies willing to put a decarbonisation initiative through a real feasibility process rather than a workshop. Five companies were in the portfolio. My side of it was the analysis: whatever each company needed measured, modelled and defended, I owned end to end.

The five sat in different sectors and at different stages, so no two ran the same way. Two were heavy transport and became full electrification studies. One was a process-water problem in surface treatment. One was compressed air and condition monitoring in precision manufacturing. One never got past scoping.

Feed and heavy transport

Fleet electrification, four tractor units

Study completed through seven numbered versions plus a forensic audit and an independent validation pass. Chief executive briefed and the concept approved, with real-world testing requested before any capital commitment.

Waste and recycling transport

Two-truck electrification plus rooftop solar

Management briefing delivered, combined energy-transition case built, positioned as the programme's public reference story for the quarter.

Cold forging and surface treatment

Counter-current cascade rinse and vacuum evaporator

Buildable design locked against the existing tank topology, projecting a 90 to 95 percent cut in wastewater. Management committed in principle on a 2030 horizon, driven by incoming EU best-available-technique rules.

CNC manufacturing

Compressed air optimisation and condition monitoring

Two initiatives taken to decision-ready. The first returns roughly DKK 278k a year against DKK 30k net capital, a payback measured in weeks rather than years, and needed no new equipment beyond a leak audit and a pressure reset.

Agriculture

Ventilation and energy efficiency

Scoped but dormant. No data, no meetings, no analysis on record. Reported as dormant rather than as a pipeline number, and flagged for a partner introduction to restart it.

Portfolio briefing for the programme partner

A single document putting all five pilots side by side: stage, likelihood, economics, the specific ask of the partner for each one, and an honest restatement of the programme milestone.

Two complete fleet electrification feasibility studies

Each one covering duty-cycle analysis from measured telematics, a ten-year total cost of ownership model, charging infrastructure sizing against metered depot load, and a phased conversion recommendation.

Process and energy initiative cases

Measured baselines and investment cases for the water, compressed air and condition monitoring initiatives, each with capital cost, annual saving, payback and the CO2 effect.

Depot charging capacity analyses

Metered load data across three and a half years turned into a straight answer on how much charging each site can host tonight with no grid work, and what an upgrade would buy.

Actions

What I did.

  • Ran each pilot from first data request through to the recommendation presented to the company's own management.
  • Reconciled operational data from systems never designed to exchange anything: telematics, ERP cost accounting, transport management records, fuel cards and the national vehicle registry.
  • Built the financial models behind every initiative, with the discount rate, the horizon and the treatment of subsidies stated on the face of the document.
  • Graded every dataset for reliability and tagged every figure as factual, calculated or estimated, so a challenged number could be traced in one step.
  • Restated the programme milestone to the partner when the original target was not going to be met, with a revised target and the reason it slipped.

Problems and solutions

What went wrong, and what was done about it.

Every project has these. They are more informative than the finished result, so they are on the page.

Problem

The programme's original goal was two approved initiatives by the end of May. That date passed with the analysis done but no formal sign-offs.

Solution

Reported it plainly rather than reframing it. The briefing said the milestone had passed, showed that the blocker was management decision velocity and not analysis, and proposed a revised target of two to three approvals by the following quarter with each pilot's specific gate named. A target that is missed and restated is more useful to a partner than one that is quietly moved.

Problem

One of the five pilots had produced nothing: no meetings, no data, no analysis.

Solution

It went into the portfolio table as dormant, with its likelihood marked accordingly, and turned into a concrete ask of the partner for an introduction. Carrying a dead pilot as a live one would have cost credibility the first time anyone asked about it.

Five companies in five sectors meant five different analytical problems, and no shared method to lean on.

Solution

What generalised was the discipline rather than the model: measured baseline first, conservative assumptions, explicit reliability grading, and one recommendation at the end. The water case and the compressed air case share no arithmetic with the fleet studies, but they are graded and defended the same way.

Outcome

Analysis is no longer the bottleneck anywhere in the portfolio. Four of the five pilots hold a case that management can act on, and the one that does not is honestly labelled. The two fleet studies became the basis of the platform's first licensable product.
